Everyone’s hunting for GTM alpha like it’s buried treasure. The secret data source. The perfect outreach template. The magic combination that “just works.”
Here’s what they’re missing: GTM alpha isn’t something you discover once. It’s something you orchestrate continuously.
The companies winning right now aren’t the ones who found one brilliant insight. They’re the ones who built systems that generate, test, and manage multiple advantages simultaneously – letting the market tell them what’s working before their competitors even notice it’s possible.
The 3 levels of GTM thinking
GTM engineers or SDRs in general operate on 3 levels of execution:
Level 1: The obvious logic
This is where everyone starts. And honestly? It’s fine for getting going.
Someone posts on LinkedIn: “HIPAA violations predict cybersecurity buyers.” Makes perfect sense. Company gets fined → they need better security → they’re in buying mode.
You copy the approach. It works for a bit. Then everyone else copies it too. Now every cybersecurity company is messaging HIPAA violators. Response rates tank.
You’re back to square one.
This is commodity thinking dressed up as insight.
The logic is sound. The execution is copyable. The advantage disappears the moment it gets shared in a course or posted by a LinkedIn influencer.
Most people stay stuck here. They jump from tactic to tactic, always copying what worked for someone else six months ago, always wondering why their results don’t match the case study.
Level 2: The causal model (don’t read as casual!)
This is where you stop copying and start understanding.
You don’t just see “HIPAA violation → need cybersecurity.”
You see the actual mechanism:
- Violation triggers regulatory scrutiny
- Scrutiny means audits within 90 days
- Audits reveal other gaps (always do)
- Board gets involved (liability concerns)
- Budget gets unlocked that didn’t exist before

Now you’re not just targeting violations. You’re targeting violations + audit timeline + board pressure signals + budget approval indicators.
This is where real targeting precision starts.
You understand WHY it works. Which means you can:
- Predict WHEN in their crisis cycle they’re most desperate
- Identify which violations actually lead to buying (not all do)
- See when your approach is getting saturated (response rates declining = more competitors using it)
This comes from actual work most people won’t do:
- Deep interviews with recent buyers about their crisis moment
- Reverse engineering what signals existed 90 days before they bought
- Testing hypotheses about what actually predicts desperation vs what just correlates
You’re building mental models, not collecting tactics.
Level 3: The alpha network
Here’s where it gets interesting.
You’re not managing one alpha. You’re managing a portfolio of them.
At any moment, you’re running:
Primary Alphas (3-5): Your current best-performing signal-messaging combinations. These are validated, working, generating pipeline. You’re extracting maximum value while they’re hot.
Experimental Alphas (5-10): Hypotheses you’re testing at small scale. Different signal combinations, different timing windows, different causal mechanisms. Most will fail. A few will become your next Primary Alphas.
Decaying Alphas (2-3): Approaches that worked great 6 months ago, still generate some results, but clearly declining. You’re harvesting remaining value while building replacements.

Why most people never get here
Level 1 → Level 2:
